If no one uses your GenAI solution outside the dev team, you didn’t innovate—you tinkered.

2. # of AI Use Cases in Production (Not Pilot Purgatory)

You want shipped, working use cases. Bonus points if it didn’t take six quarters and a committee of 12.

3. Time-to-Value from Use Case Selection to Deployment

Track how long it takes from idea → deployment → first business outcome.
Spoiler: If it takes 18 months, it’s not agile. It’s archaeology.

Are you creating innovation or just curating other people’s slide decks?

Look, innovation KPIs are sexy. Dashboards, models, AI-driven magic—everyone wants that slide in the exec review.
But governance? That’s the stuff that keeps you from showing up in a regulatory case study six months from now.

Especially now that your shiny new GCC lives in a land far, far away, where accountability can easily vanish into timezone gaps and Slack silence. You need structure. You need guardrails. And yes, you need to track the boring stuff—because that’s what keeps the exciting stuff from blowing up.

You might already have solid governance in place for your vendors—third-party risk, contract terms, SLA dashboards. Great.
